Purpose
Turn agreed strategy into clear priorities, ownership and decisive action so the transformation mobilises effectively.
Primary Outcome : Strategy becomes a credible, actionable mobilisation agenda with ownership.
Duration : Two Days

DAY 01
From Strategy to Mobilisation
09:00–09:30
Opening: The Implementation Challenge
Exercise : The Strategy Reality Check

Individually, participants identify:
-
The three most important things the strategy requires them to do differently.
-
The biggest obstacles to implementation.
-
Where the organisation is most likely to fail.
-
What they may be pretending not to know.
Output : A visible implementation risk map.
09:30–10:45
What Does This Strategy Actually Demand?
Exercise : Strategy → Capability Translation

For each strategic priority ask: What must happen differently? What capabilities are required? What behaviours are required?

Output : A transformation capability map.
11:00–12:30
The Transformation Story
Exercise : The CEO’s Kitchen Table

Imagine an employee says: “I’ve seen transformations before. What’s actually different about this one?”
Leaders explain the transformation without slides or corporate language.
Feedback focuses on clarity, authenticity, emotional connection, honesty and credibility.

Output : The first version of the Transformation Narrative.
13:30–15:00
Mapping the Transformation
Exercise : The Transformation Architecture

Map outcomes, transformation themes, critical initiatives and dependencies using the real strategy.
Repeatedly test: “If this does not happen, can the strategy still succeed?”

Output : A Transformation Architecture Map.
15:15–16:30
Where Will This Break?
Exercise : Pre-Mortem

Imagine it is two years from now and the transformation has failed. Participants write the headline, work backwards to identify causes and early warning signs, and identify what leadership failed to do.

Output : A prioritised Transformation Risk Register.
16:30–17:00
Reflection
Each participant answers: “What is this transformation asking me personally to become better at?”
DAY 02
Mobilising action
09:00–10:30
The Leadership System
Exercise : Design the Leadership Operating System

Define the meetings, decisions, information flows, review rhythms and escalation mechanisms required.
Prototype weekly, monthly and quarterly transformation rhythms.

Output : A Transformation Operating Rhythm.
10:45–12:15
Who Owns What?
Exercise : The Accountability Heat Map

For every major initiative identify one genuinely accountable owner, key contributors, critical dependencies and the decision-maker.

Facilitator challenge : “If everyone owns it, nobody owns it.”

Output : A Transformation Accountability Map.
13:15–14:45
The First 90 Days
Exercise : 90-Day Sprint Design

For each priority define what must be clear by day 30, underway by day 60 and demonstrably moving by day 90. Identify quick wins, critical decisions, stakeholder interventions and barriers.

Output : A live 90-Day Transformation Plan.
15:00–16:00
Stakeholder Reality

Map stakeholder groups: what they gain, what they may lose, likely responses and the leadership intervention required.
16:00–17:00
Commitment Session
Each leader completes: “For this transformation to succeed, I personally commit to…” and “You should hold me accountable if…”.

Output : A Transformation Mobilisation Contract.
